Case Study

Turning a new theory of change and strategic plan into a Shared Story everyone could own.

Innovate Public Schools·Advisory·California
54%
Knew who to go to for support
Only about half of staff surveyed knew where to go for communications support, and 54% understood their own role in communications work.
46%
Unsure where to find tools
Nearly half of respondents were unsure where to access the communications team’s tools and resources.
92%
Rated event coverage Excellent or Good
The survey also showed real strengths to build on, including event coverage, collateral, and storytelling support.

Good messaging without a team structure to carry it fades fast. We paired the story with a plan for the communications department so the work could keep going after we left.

The Challenge

A story people could say the same way

Innovate Public Schools had just completed a theory of change process that repositioned the organization as a power-building organization centered on the voices of parents and families. A new theory of change only helps if people can say it the same way. Leadership wanted a pitch for external audiences and a clearer communications function inside the organization, and it wanted both built around the new direction.

First
A new story with no shared language.

The organization had new mission, vision, and belief statements, but no single set of words or presentation staff and leaders could use to explain the work to funders and partners.

Then
Unclear communications roles and tools.

Staff survey results showed that many people were unsure who to go to for communications help, what their own role was, and where to find the team’s tools.

Also
A communications team without a defined plan.

The communications function was in demand across storytelling, impact reporting, and events, but it needed priorities, a structure, and a calendar to match the new strategy.

The Approach

The Stronger approach

Step 1
Listen first with an organization-wide survey.

Surveyed Innovate staff on who they turned to for communications support, how well current tools worked, and where they wanted more help, then shared group-level results with Innovate’s communications leads.

Step 2
Build the story in working sessions.

Worked with Innovate’s communications leads in a running series of working meetings to draft and revise a theory of change pitch deck, presentation talking points, a one-page overview, and a messaging North Star document, reviewing the messaging with Innovate’s CEO along the way.

Step 3
Connect the message to the function.

Paired the messaging work with recommendations for the communications department, including goals, a team structure, standard workflows, and a plan and calendar that built in the survey feedback.

The Outcomes

What Innovate gained

A messaging North Star
A single document that sets out Innovate’s key words and how to explain why the organization exists, the outcomes it works toward, and what comes next, so staff and leaders can describe the work the same way.
A pitch deck and talking points ready to present
A deck introducing Innovate as a power-building organization, with talking points for presenters, built to carry the new theory of change into conversations with funders and partners.
A clear picture of communications strengths and gaps
Survey results that showed where the communications team was already strong, such as events, collateral, and storytelling, and where roles, access to tools, and support for fundraising and administration needed work.
A path for the communications department
Recommendations covering department goals, an impact report, a more centralized team structure, standardized workflows, and a possible brand refresh to evaluate, along with a one-page organizational overview built on the new language.

A new theory of change needs a story people can tell. Innovate gained a shared set of messages, a pitch ready to present, and a clear plan for the team that carries them.
